Choose the system your team will actually use.
A five-part framework for getting beyond feature lists and finding the best operational fit.
1. Start with the customer journey
List each stage from first inquiry to renewal. For every stage, name the owner, required information, next action, and exit condition. This becomes the backbone of your CRM evaluation.
2. Define non-negotiable workflows
Separate requirements into three groups: must work on day one, useful after adoption, and optional. Prioritize daily actions such as capturing inquiries, assigning ownership, scheduling follow-ups, preparing quotes, and reporting pipeline health.
3. Score fit, not feature count
| Criterion | Suggested weight | Question |
|---|---|---|
| Workflow fit | 30% | Can the team complete core work with few exceptions? |
| Adoption | 25% | Can a new user perform the key actions quickly? |
| Data and reporting | 20% | Are required fields, history, and reports reliable? |
| Integration | 15% | Do email, forms, calendar, and finance tools connect safely? |
| Total cost | 10% | What are the three-year license, setup, and admin costs? |
4. Run a real pilot
Use one live pipeline and a representative group for two to four weeks. Measure follow-up speed, missing fields, duplicate work, reporting time, and support requests. Keep a written issue log.
5. Plan ownership
Assign a business owner, data steward, and technical administrator. Document field definitions, automation rules, permissions, and the process for approving changes.
